From 9130f6dd75e394de5eedc34f16d1cf87be719482 Mon Sep 17 00:00:00 2001 From: MHSanaei Date: Mon, 12 Oct 2026 02:23:19 +0200 Subject: [PATCH] feat(ci): make the PR review judge the claim and never post code The review only hunted defects: a correct fix got no word on whether the reported problem was real or actually solved, and a feature got no design feedback. The comment now opens with a verdict for every kind of change - for a fix, whether the failure exists on base, whether the head removes its root cause (checked against the issue-analyst's analysis) and whether the test proves it; for a feature, whether it overlaps what the panel already has, which deployment shapes it misses, and a prose-only Design section; for refactor, perf, dependency bumps, docs and CI, a question of their own. The trace scales to the change, so a typo is not traced like a runtime change. It also searches for duplicate merged or in-flight work, and runs at high effort since settling whether a bug is real takes tracing base and head. No code may appear anywhere in the comment, and the model no longer holds a write token. The workflow is three jobs: `prepare` (ack, pin the head, skip a reviewed PR), `review` (read-only token; the model writes /tmp/review.md) and `post` (no model, no checkout), which strips any fenced block, keeps the Reviewed head marker the skip relies on, and only then posts one plain comment. Before, `gh api` with a pull-requests: write token could touch any PR in the repository, `sed -i` could write $GITHUB_ENV, and the inline-comment tool told the model to use suggestion blocks. Concurrency stays on the review job: at workflow level any unrelated comment on the PR would replace a pending review in the queue. Restores three guards the earlier claude-bot review had: all author-controlled input, including text inside the checked-out code, is data and a diff adding text aimed at a reviewer or bot is a HIGH finding; a blocking finding tags the repository owner; and a diff too large to read whole has a reading order and must name what went unread. --- .github/workflows/claude-pr-review.yml | 225 +++++++++++++++++-------- REVIEW.md | 121 +++++++++++-- 2 files changed, 266 insertions(+), 80 deletions(-) diff --git a/.github/workflows/claude-pr-review.yml b/.github/workflows/claude-pr-review.yml index f18873ad0..90f192289 100644 --- a/.github/workflows/claude-pr-review.yml +++ b/.github/workflows/claude-pr-review.yml @@ -8,12 +8,11 @@ on: permissions: contents: read - issues: read - pull-requests: write - id-token: write jobs: - review: + # Everything that writes to the pull request lives outside the job that runs + # the model: `prepare` before it, `post` after it. + prepare: if: >- (github.event_name == 'pull_request_target' && github.event.pull_request.user.type != 'Bot' @@ -24,23 +23,18 @@ jobs: && startsWith(github.event.comment.body, '@claude review') && contains(fromJSON('["OWNER","MEMBER","COLLABORATOR"]'), github.event.comment.author_association)) runs-on: ubuntu-latest - timeout-minutes: 45 - concurrency: - group: claude-review-${{ github.event.pull_request.number || github.event.issue.number }} - cancel-in-progress: false + timeout-minutes: 10 permissions: - contents: read pull-requests: write issues: read - id-token: write env: GH_TOKEN: ${{ secrets.GITHUB_TOKEN }} REPO: ${{ github.repository }} PR: ${{ github.event.pull_request.number || github.event.issue.number }} + outputs: + sha: ${{ steps.pinned-sha.outputs.sha }} + done: ${{ steps.reviewed.outputs.done }} steps: - - name: Record when this run started - id: started - run: echo "at=$(date -u +%Y-%m-%dT%H:%M:%SZ)" >> "$GITHUB_OUTPUT" # A custom prompt puts the action in agent mode, which never reacts on its # own, so the requester gets no sign the run started. - name: Acknowledge the request @@ -49,9 +43,6 @@ jobs: env: COMMENT_ID: ${{ github.event.comment.id }} run: gh api "repos/${REPO}/issues/comments/${COMMENT_ID}/reactions" -f content=eyes - - uses: actions/checkout@v7 - with: - persist-credentials: false # An `@claude review` vouches for the head that existed when it was typed; # a push after it would swap the code out from under that approval. - name: Pin the head this run reviews @@ -93,25 +84,48 @@ jobs: echo "done=true" >> "$GITHUB_OUTPUT" echo "::notice::#${PR} already carries a review; nothing to review." fi - # Read-only, and pinned to one immutable commit: this job holds a - # write-scoped token, so running anything out of pr-head/ would be a pwn-request. + + # Its token can read the pull request and nothing more: the model writes + # /tmp/review.md and the `post` job, which runs no model, publishes it. + review: + needs: prepare + if: needs.prepare.outputs.done != 'true' + runs-on: ubuntu-latest + timeout-minutes: 45 + concurrency: + group: claude-review-${{ github.event.pull_request.number || github.event.issue.number }} + cancel-in-progress: false + permissions: + contents: read + pull-requests: read + issues: read + id-token: write + env: + GH_TOKEN: ${{ secrets.GITHUB_TOKEN }} + REPO: ${{ github.repository }} + PR: ${{ github.event.pull_request.number || github.event.issue.number }} + outputs: + claude: ${{ steps.review.outcome }} + steps: - uses: actions/checkout@v7 - if: steps.reviewed.outputs.done != 'true' with: - ref: ${{ steps.pinned-sha.outputs.sha }} + persist-credentials: false + # Read-only, and pinned to one immutable commit: this job holds the Claude + # credential, so running anything out of pr-head/ would hand it to the PR. + - uses: actions/checkout@v7 + with: + ref: ${{ needs.prepare.outputs.sha }} path: pr-head persist-credentials: false allow-unsafe-pr-checkout: true # Unpacked from the BASE go.mod, never pr-head's: REVIEW.md wants wire-format # claims tied to an upstream symbol.
